The default, and for most businesses the right answer. You pay a fixed monthly fee for an agreed scope of work.
Why it fits SEO. SEO is not a project with an end. It is a compounding programme — technical health, content, authority — where the work in month seven depends on the work in month two. A retainer is the only model whose shape matches that reality.
What it incentivises. At its best, long-term thinking: the agency benefits from you staying, and you stay because it works. At its worst, coasting — a fixed fee for gradually diminishing effort, which is why the reporting question matters so much.
How to protect yourself. Agree the scope in writing, insist reporting leads with pipeline rather than impressions, and keep the notice period short enough that the relationship is earned monthly rather than enforced annually.
A defined scope for a defined fee: a technical audit, a migration, a one-off content build.
Where it genuinely fits. Discrete, bounded work with a clear finish line. Audits and migrations are the obvious cases, and buying them as projects is often smarter than folding them into a retainer.
Where it fails. As a substitute for ongoing SEO. A brilliant audit delivered as a PDF and never implemented is a common and expensive outcome — the deliverable was the document, and the document was never the point.
The question to ask. Who implements this, and is that in the price? If the audit is ₹1.5L and implementation is another conversation, you have bought a diagnosis, not a treatment.
Rare in Indian SEO and usually a signal about the engagement rather than the pricing.
Where it fits. Genuine consultancy — an in-house team that needs senior direction rather than delivery. Paying for a few expert hours a month to steer people who do the work themselves is efficient and honest.
Where it fails. As a delivery model. It incentivises hours, and SEO has no relationship between hours logged and results produced. The most valuable SEO decision of a quarter might take twenty minutes.
The question to ask. Are we buying advice or execution? If it is execution, hourly is the wrong container.
Superficially the most client-friendly model available, and the one that produces the worst SEO.
Why it appeals. All the risk sits with the agency. If they do not deliver, you do not pay. It sounds unarguable.
Why it fails. Follow the incentive. An agency paid only on results will optimise for whatever result is easiest to evidence fastest, which means chasing low-competition keywords nobody searches, and avoiding the slow foundational work — technical debt, content depth, authority building — that has no payoff inside the measurement window. You get ranking reports full of terms with no volume and no buyers.
The deeper problem. It also concentrates the agency's effort in whichever clients are closest to triggering payment. If your account gets hard, the rational move is to quietly deprioritise it.
There are narrow exceptions — a specific, high-value term in a market both sides understand. As a whole-programme model, treat it as a warning.
Ask: what happens to this work if we stop paying next month?
If the honest answer is that rankings fall away quickly, you were renting something — usually links from a network that stops pointing at you, or activity with no durable asset behind it.
If the answer is that the technical foundation, the content and the earned authority remain and decay slowly, you were building. That is what SEO is supposed to be, and it is the difference between an expense and an asset.
Good agencies answer this question comfortably, because the durability of the work is the argument for the price.
Not because someone found efficiencies. There are only a few ways to hit ₹10,000 a month.
Do less of the slow work — no technical depth, no real content, no outreach. Automate what should be judgement — spun content, template audits, bulk directory submissions. Or use juniors with no supervision, which is the same thing with a longer lead time.
None of these are frauds exactly. They are simply the arithmetic of the price. The reason cheap SEO so often produces nothing is not that the agency was dishonest, but that the number never contained enough senior hours to do the work that compounds.
The practical implication is not “spend more.” It is: if the budget is genuinely ₹15,000/month, buy something narrow and real — local SEO for one location, say — rather than a full programme that can only be delivered in name.
